The missed-call revenue worksheet: what one lost caller actually costs you

Most business owners never do this math. They know missed calls are bad, they feel guilty about them, and then they keep doing nothing because nobody put a number on it. Let’s put a number on it.

Why the number matters more than the guilt

Guilt doesn’t change behavior. Numbers do. When you see that missing four calls a week might cost you what you’d pay a part-time receptionist for a month, the decision to fix your phones stops being a “someday” project and becomes this week’s project.

The worksheet below uses your own numbers. No industry averages, no borrowed statistics. Just three figures you already know or can find in about ten minutes.

The three numbers you need

Your average job value. Not your biggest job, not your smallest. Take last quarter’s revenue and divide it by the number of jobs completed. For a plumber that might be a few hundred dollars. For a roofer it might be several thousand. Whatever it is, write it down.

Your close rate on inbound calls. Of the callers who reach a real person, how many become paying jobs? Most service businesses land somewhere between a third and a half. If you don’t track this, be conservative and use one in three.

Your missed calls per week. Your phone system or carrier can usually show this. If you’ve never looked, check one normal week. Calls that rang out, went to voicemail, or hung up before anyone answered. Count them honestly.

Run the math

Multiply the three: average job value x close rate x missed calls per week x 4.3 weeks. That’s your monthly missed-call cost.

A concrete example so you can sanity-check your own figures: a business with a $450 average job, a 40% close rate, and 6 missed calls a week is looking at roughly $4,600 a month in revenue that called and never got answered. Multiply that by twelve and most owners go quiet.

Now, not every missed call would have become a job. Some were wrong numbers, some were price shoppers who were never going to buy. That’s exactly why you use your own close rate instead of assuming every call converts. The worksheet already discounts for that.

What the number is actually telling you

The point isn’t to feel bad. The point is to compare the cost of the problem against the cost of fixing it. If your missed-call number comes out to thousands a month, then almost any fix pays for itself: a dedicated answering setup, a missed-call text-back system that replies instantly, or an AI receptionist that answers in the first five minutes.

One more thing the math reveals: most missed calls happen when you’re busiest. On a roof, under a sink, with a customer in front of you. That’s the cruel part. The calls you’re missing are arriving exactly when demand is highest. After-hours and on-the-job calls are the same calls, just at different times of day.

Two fixes worth pricing this week

First, the cheap one: set up missed-call text-back so every caller who hangs up gets an instant text. It doesn’t fix the miss, but it stops the caller from dialing your competitor while you’re still on the ladder.

Second, the real one: stop missing the calls at all. If your team can’t answer during jobs, something else needs to. An AI receptionist picks up on the first ring, books the estimate, and sends the details to your phone. The worksheet tells you whether that’s worth it. For most businesses doing this math honestly, the answer is obvious.

Run your three numbers tonight. If the monthly figure surprises you, that’s the whole point.
